Right — and the framework holds up best when you apply it to opportunities you cannot quit later. Most founders optimise opportunity selection for upside and ignore the exit cost. The expensive mistakes are the ones with a two-year unwind built in.

The two-question test is clean. The transition from yes phase to no phase is the part most people miss because there's no clear signal that tells you it's time. You keep saying yes out of habit or fear of missing out, long past the point where it's actually serving you. I started using a simpler filter: would I clear my schedule to do this if I found out about it tomorrow? If the answer is no, it's a no. What made you realize you'd crossed into the no phase?
